Operate like you mean it
Routing rules should be written, measurable, and tied to outcomes—not vibes in a Slack channel.

Routing decides who gets opportunities and who wastes marketing dollars. It influences culture more than a commission memo because it signals fairness (or the opposite). Strong brokerages publish rules: geography versus price bands versus specialty, how teams participate, how referrals integrate, and how speed expectations map to consumer reality.
Before touching tools, inventory lead sources: portal buys, site conversions, Facebook, open houses, referrals, call centers, third-party partners. Each source implies different SLAs. FTC guidance matters when your acquisition touches endorsements and testimonials—routing governance includes marketing accountability.
Territories stay intuitive until producers perceive unfair overlap; pools bias toward speed but risk cherry-picking unless hygiene exists; round-robin feels neutral until latency destroys conversion; hybrid models attempt adulthood—weighted rotation plus tiered response proofs. There is no morally superior option—only transparency.
Teams add complexity: splits inside nested hierarchies, ISA layers, and junior agents catching overflow. Write diagrams leadership can explain on a whiteboard. If you cannot explain it in five minutes, producers will invent folklore.

Governance is boring until arbitration. Assign ownership: managing broker approval on rule changes, documented exceptions, and quarterly audits of stale inventory. Ban mystery routing logic buried in one admin’s head.
Align CRM hygiene with your broader OS definition—pipeline stages should map to transaction readiness where possible so TCs do not inherit fantasies.
Median first contact time by source; conversion by stage; disqualification reasons; share of leads recycled responsibly; cost per appointment versus cost per closing where attribution exists. Pair operational KPIs with industry context when coaching—not excuse-making.
Draft replies can accelerate outcomes when supervised; unsupervised mass texting destroys trust. Decide brand-safe templates, disclosure posture, and human escalation triggers. If you are evaluating AI broadly, see AI brokerage software evaluation.

When routing sits far from deal records, shadow attribution emerges—“that was my nurture” debates near closing. Better firms tie accepted leads to outcome reporting transparently. Explore commissions and compliance on one platform for money alignment.
Pilot with one office or team; instrument dashboards early; train managers on coaching from CRM truth; publish change logs when rules adjust; reward hygiene improvements—not vanity activity counts.
Hidden overrides for favorites; orphan leads after vacations; duplicate CRM records breaking attribution; partner leads leaking around compliance expectations; ISAs optimizing speed without quality filters.
Go deeper on economics with operating costs and margins; transaction discipline with transaction oversight; or recruiting with recruiting at scale.

Depends on market density and culture. Dense metros often favor pools with strict SLAs; suburban markets sometimes prefer geography. Write rules either way.
